What Lives in the Shadow Backlog?

The shadow backlog isn't just random noise. It's a collection of legitimate work items that masquerade as interruptions. They often start with the phrase "Just..."

• "Just a quick question..." This is rarely a simple yes/no. It’s an entry point to an unplanned discussion about scope, edge cases, or technical debt.
• "Just want to get your eyes on this..." This is a request for a review, often without context or a clear ask. It could be a 2-minute scan or a 30-minute deep read. You don't know until you click.
• "Just need a gut check..." This is a request for a decision or validation. It forces you to load context, weigh trade-offs, and provide a thoughtful answer on the spot.
• "Just wondering if you have the data for..." This is an ad-hoc analytics request that derails your focus and sends you digging through dashboards.

Each item seems small. But together, they form a parallel workstream that consumes your most valuable resources: attention and deep-thinking time.
